How a Stone Fabrication Shop Went from “We Need More Leads” to “We Can’t Keep Up” in 60 Days

The Challenge

When the owner of a mid-sized stone fabrication shop in the New York metro area first reached out to us, frustration was evident in his voice. His operation was spending $3,500 every month on marketing, but he wasn’t seeing the results he expected.

“We’re just not getting enough leads,” he explained during one of our monthly strategy calls. “I need you to ramp up the advertising. We’re not hitting our sales goals, and I’m starting to question whether this marketing investment is worth it.”

It’s a conversation we’ve had with shop owners before. The assumption is always the same: if sales aren’t where they need to be, the problem must be lead volume. But when we pulled the data, something interesting emerged.

The Discovery

We opened up Call Intelligence, the call tracking software integrated with his marketing campaigns. The previous month told a very different story than the one he was experiencing:

Previous Month's Activity:

Total: 82 marketing-generated leads

The owner went quiet when we shared these numbers.

“Can you pull up your CRM and show me where these leads are in your sales process?” we asked.
The pause that followed said everything. “Well… we don’t really track them consistently,” he finally admitted. “My receptionist is supposed to log calls, but she gets busy during the day. And my sales guy quotes jobs, but sometimes he forgets to update the system. We just don’t have a good way of seeing what’s happening to these people after they reach out.”

That’s when it clicked. The real problem wasn’t lead volume at all. It was lead tracking. This shop was generating plenty of opportunities—they just disappeared into a black hole somewhere between the initial phone call and the final sale. Without a system to capture and track each lead’s journey, there was no way to know what was working, what wasn’t, or where revenue was slipping through the cracks.

The Solution

We proposed a three-week implementation of HubSpot that would fundamentally change how the shop handled every lead that came through the door. The goal was simple: create complete visibility from first contact to closed deal, with zero manual data entry required.

What we integrated:

CallRail → HubSpot
Website Forms → HubSpot
Live Chat → HubSpot
Sales Pipeline Setup

But the real transformation came in how the sales pipeline itself was structured. We worked with the owner to map out his actual sales process, then built custom deal stages in HubSpot that matched exactly how his team worked. When a lead came in, it started at the top of the pipeline. As the sales team progressed through their process—initial contact, site visit scheduled, measurements taken, quote sent, quote accepted—they would move the deal through each stage. The system would automatically create the next task, ensuring nothing was forgotten.

For the sales team, everything would be visible on their phones. They could log notes from a job site, update deal stages while sitting in a customer’s driveway, and see their entire day’s schedule without ever opening a laptop. For the owner, a real-time dashboard would show him exactly where every opportunity stood at any moment.

The Training

We conducted two training sessions to bring the system to life.

Session 1: Sales Team
(1 hour)
Owner & Management
(30 minutes)

The goal was to make sure everyone understood not just how to use the system, but why it mattered. No more wondering what happened to leads. No more relying on memory or gut feeling. Everything would be measurable.

The Results

The first thirty days after HubSpot went live were revelatory. The marketing performance stayed consistent with previous months, generating 82 total leads. But now, for the first time, the owner could see what happened next.

Marketing Performance:
Sales Performance (Now Visible):
ROI Calculation:

Let’s put that in perspective. The shop spent $3,500 on marketing that month and generated $287,400 in closed revenue. The marketing wasn’t failing. It was crushing.

The Real Insight

But the data revealed something even more important. Of the 82 leads that came in, only 34 received quotes. That meant 48 leads—nearly 60% of all opportunities—never even made it to the quoting stage. The owner needed to understand why.

We dug into those 48 leads and discovered where they went:

Why 48 Leads Never Got Quoted:

18 leads

Never answered when sales called back (no additional follow-up attempts made)

12 leads

Receptionist took message but never logged in system

11 leads

Sales rep said “I’ll call them back” and forgot

7 leads

Actual junk leads (tire-kickers with no real budget)

Think about that. Only seven of the 82 leads were actually bad. The other 41 were legitimate revenue opportunities that simply fell through the cracks due to lack of process and accountability.

The Transformation

When we walked the owner through this analysis, his entire perspective shifted: “Now I can see exactly what’s happening, and more importantly, I can hold my sales team accountable.”

Before HubSpot:

The owner’s reality was limited to what he could observe directly. He knew marketing was happening, he knew some jobs were closing, but the connection between the two was invisible. His sales team operated without accountability because there was no system tracking their activity. When leads disappeared, nobody knew why or where. The result was lost revenue and constant frustration.

After HubSpot:

Everything changed. The owner could see not just that leads were coming in, but exactly what was happening to each one. His sales team now had clear expectations backed by data. Follow-up tasks ensured nothing was forgotten. The dashboard showed the truth: a 41% close rate and $287,400 in revenue that might have otherwise been lost.

The Ongoing Impact

Sixty days after implementation, HubSpot had become part of the owner’s weekly routine. Every Monday morning, he opens his dashboard before doing anything else. He reviews which leads came in the previous week, which quotes are still pending, which sales rep is performing best, and where leads are getting stuck in the pipeline.

The visibility has surfaced problems he never knew existed—but in a good way:

New Problems Discovered (The Good Kind):

These are the kind of problems you want to have. They’re problems you can only identify and solve when you have complete visibility into your business.

The Lesson

Here’s what we’ve learned working with hundreds of fabrication shops: most don’t have a lead generation problem. They have a lead tracking problem.

Before you spend another dollar trying to generate more leads, ask yourself these questions:

  • Do you know exactly how many leads you got last month?
  • Can you show where each one is in your sales process right now?
  • Do you know your actual quote rate and close rate?
  • Can you prove your marketing ROI with real numbers, not guesses?

If you answered “no” to any of these questions, you don’t need more leads. You need a system to track and capitalize on the ones you’re already getting.

WHAT THE CLIENT SAYS NOW
"Milia Marketing didn't just bring us leads—they gave us a system to actually capitalize on them. We went from guessing about our marketing ROI to having absolute clarity. The best part? We didn't need more leads. We just needed to stop losing the ones we already had. Now my sales team is accountable, I can make decisions based on data instead of gut feeling, and we're closing more business than ever before. The HubSpot integration was the best investment we've made in years."
